The challenge
The client is a high-volume insurance brokerage: a large, constant flow of submissions, each requiring data-intensive review before it can be qualified and moved toward approval. Every submission touches compliance and security requirements that couldn’t be relaxed in the name of speed — the brokerage needed both at once, not a trade-off between them.
Analysts were spending most of their time gathering and reconciling the data behind each submission by hand, before they ever reached the judgement call the role actually exists for. The bottleneck wasn’t the decision. It was everything before the decision.
The approach
We started with the approval workflow itself, not with a tool. We mapped where submission data actually came from, what got checked at each stage, which checks were compliance-mandated versus habitual, and where a person’s judgement was genuinely required versus where they were re-verifying something a system could confirm faster and just as reliably.
That mapping is what let us separate the parts of the process that could be redesigned around AI from the parts that had to stay exactly as they were — the compliance and security requirements were a constraint we designed inside, not a risk we worked around.
What we built
An agent-assisted pipeline that reads and structures submission data as it arrives, checks it against qualification criteria, and routes it through approval with a full audit trail attached to every step. Every access boundary, retention rule, and escalation path was agreed with the client’s compliance and security teams before anything went live — the system was built to the standard they already required, not a lighter one.
Analysts still make the qualification call. What changed is what lands on their desk: a submission with the data already gathered, checked, and structured, instead of one they have to assemble themselves before they can even start deciding.
The outcome
Approvals move meaningfully faster, because the delay was never the decision itself — it was the manual work standing in front of it. The audit trail is more complete than before, not less, because every check the system performs is logged as it happens rather than reconstructed afterwards. Compliance and security signed off on the design before launch, and nothing about the brokerage’s risk posture was loosened to get there.
The bottleneck was never the decision. It was everything a person had to do before they were allowed to make it.
